Scenario and selection criteria
This comparison serves a platform team choosing an operating model for production telemetry. It compares a vendor-operated multi-signal platform with a stack whose collection, storage, querying, and visualization components are selected and operated by the customer. It excludes simple uptime monitors and consulting services because those are not like-for-like operating models.
Shared matrix
| Criterion | Managed platform | Composable stack |
|---|---|---|
| Day-one setup | Usually lower effort; vendor-stated integrations need testing | Requires architecture, deployment, and ownership |
| Component control | Bound by service interfaces and contracts | High, subject to integration compatibility |
| Day-two operations | Provider operates core service; customer still owns instrumentation and use | Customer owns upgrades, capacity, backup, and reliability |
| Cost | Usage and contract dependent—unknown without workload data | Infrastructure plus labor—unknown without workload data |
| Portability | Depends on collection, schemas, APIs, and export | Depends on formats, component coupling, and operational skill |
Method
Scores in the context graph are directional editorial summaries on a 0–100 scale. They describe the scenario above, not intrinsic product quality. Unknown cost values remain unknown rather than being centered. A real decision should model total cost across ingestion, retention, query, data transfer, support, engineering time, and risk. FinOps provides a framework for shared cost accountability rather than a single pricing formula [1].
The OpenTelemetry Collector supports agent and gateway deployment patterns [2], but adopting it does not resolve the storage and operational choices of a composable stack.
Conclusion
Prefer a managed platform when speed, predictable service ownership, and low initial operations load dominate. Prefer composition when component control, specific deployment constraints, or existing operations capability justify the integration burden. Hybrid designs are common and should be evaluated as their own architecture.
